Why AI ROI Is a Human Behavior Problem (Not a Model Problem)

If you zoom out on the last 2-3 years of AI spending, the pattern is brutal:

  • An MIT analysis of hundreds of enterprise AI projects found that around 95% of generative AI pilots fail to generate measurable financial returns, no impact on P&L.
  • BCG’s global survey of 1,000+ companies found only about 26% have the capabilities to move beyond proofs of concept and generate tangible value from AI; the rest are stuck in “we tried it” mode.

Those numbers are not coming from broken models.

Across these studies, the real culprits are:

  • Human behavior
  • Incentives
  • Adoption (or the lack of it)

We’re going to discuss a very vital layer: behavioral science and AI, and why things like manager enablement, psychological safety, and a simple Adoption Scoreboard move the needle more than your next model upgrade.

1. The Data: AI Isn’t Failing in the GPU, It’s Failing in Human Behavior

When you read the fine print on the “95% fail” and “only 26% get value” stats, a few themes repeat:

  • The technology usually works as advertised in pilots.
  • The struggle is:
    • Getting people to use it consistently
    • Getting managers to redesign work around it
    • Getting the organization to stick with it long enough to see value

Common findings across industries:

  • Flawed integration with workflows, not faulty models, is the main reason AI doesn’t show up on the P&L.
  • Behavioral and cultural frictions, job fears, unclear incentives, ambiguous rules, shrink usage and confine AI to “toy” use cases.

So you see:

  • People cherry-pick safe uses (“summarize this doc”) and avoid high-impact ones (“draft the proposal,” “adjust pricing recommendation”).
  • Managers quietly signal, “Use AI, but don’t screw up,” which is basically an instruction to stay shallow.

Without explicit psychological safety, and a clear stance on how AI-assisted mistakes are handled, loss aversion crushes ambition.

3) Ambiguity aversion: “I don’t know what’s allowed”

Most AI policies are:

  • Vague
  • Hard to find
  • Written in lawyer-speak

So front-line reality is:

  • “Can I paste this data here?”
  • “Is this the right tool to use for this customer?”
  • “Are we logging this? Will this come back to me later?”

When people are unsure, they default to inaction, not bold experiments.

4) Incentive misalignment: “I’m not paid to change the system”

If people are still measured on:

  • Volume
  • Time spent
  • Never rocking the boat

…then:

  • Designing new, AI-powered ways of working is extra, unpaid cognitive load.
  • The safest, easiest move is to keep feeding the old system.

Until incentives reward workflow redesign and value creation, AI stays stuck as “another tool” instead of “how we do the work now.”

3. Three Human Levers Leaders Keep Under-Using

The good news: the same behavioral forces that kill AI ROI can be flipped. There are three big levers most organizations are under-using.

Lever 1: Manager-first enablement (not “everyone gets a webinar”)

The most important behavioral actor in AI adoption isn’t the end-user.
It’s their manager.

Managers control:

  • What “good work” looks like
  • How performance is judged
  • Which tools are acceptable in real (not theoretical) use

If managers are:

  • Confused
  • Overloaded
  • Or skeptical

…they’ll unconsciously communicate:

  • “Use this if you want, but don’t count on it for serious work.”

If managers are bought in and equipped, frontline adoption follows.
If they’re not, no amount of end-user training will save you.

Lever 2: An Adoption Scoreboard (usage/impact/risk/trust)

Most companies talk about “adoption” as a feel good lip service:

  • “People seem to like it.”
  • “We’re seeing a lot of activity.”

That’s not behavior science. That’s storytelling.

A simple Adoption Scoreboard focuses attention on four tiles:

  • Usage
    • Eligible users vs active users
    • Frequency and depth of use
  • Impact
    • The one KPI this use case is supposed to move (e.g., handle time, NRR, FCR)
    • Before/after or test/control, even if it’s a rough draft
  • Risk
    • Escalations, overrides, SLO breaches, weird outputs caught
    • Where human review is catching issues
  • Trust
    • Regular pulses on:
      • “Do you understand how this works?”
      • “Do you feel safe using it?”
      • “Do you feel like it’s making your work better or worse?”

Why this matters behaviorally:

  • What gets measured and seen gets attention and energy.
  • When you make adoption visible, teams start treating it as a real objective and not a side quest.

Lever 3: Psychological safety by design, not by slogan

“Experiment,” “be bold,” “lean into AI” are nice words.

But people look at:

  • Who gets promoted
  • Who gets punished
  • How leaders react when something breaks

If the pattern is:

  • Quiet punishments for AI-related mistakes
  • Public praise only for “flawless” execution
  • No visible rewards for trying new workflows

…then your culture is telling people:

“Don’t be the first one to jump.”

Designing psychological safety into AI looks like:

  • Explicitly protecting space for experiments (with guardrails)
  • Treating early issues as signals to refine process and guardrails, not reasons to shut everything down
  • Recognizing and rewarding:
    • Teams that improve workflows, not just hit old targets with new tools

Safety isn’t about ignoring risk. It’s about making it safe to learn.

4. How to Design AI Adoption Like a Behavior Change Program

Most AI rollouts look like software projects.
The ones that work look more like well-designed behavior experiments.

A few patterns to steal:

Make the “right” behavior the easy behavior

  • Default AI into the workflow:
    • Pre-populate drafts
    • Suggest next actions
    • Integrate into the tools people already live in
  • Remove obviously redundant steps in the old process, so it’s harder to ignore the new path.

Status quo bias hates friction. Put the friction on the old way, not the new one.

Use social proof, not just executive orders

People watch:

  • “What are my peers doing?”
  • “What do the top performers on my team do?”

Make it explicit:

  • Show side-by-side examples:
    • “Here’s how our best CSMs are using AI in renewals.”
    • “Here’s how our fastest agents use AI in their workflows.”
  • Ask respected internal operators, not just exec sponsors, to share what’s working and what they’ve stopped doing.

Social proof beats exec story telling everyday.

Reward change, not just results

If early-stage AI initiatives are judged only on perfect outcomes, you’ll shut down experimentation before you learn anything useful.

Instead:

  • Treat the first 30-90 days as a learning phase
  • Reward:
    • Clear documentation of what worked/didn’t
    • Teams who simplify and standardize workflows
    • Managers who bring you candid data, not just success stories

You can tighten expectations later.
First you need people willing to try.

1) Do managers have their own enablement?

They’ve had dedicated sessions, scripts, and Q&A on how to lead with AI.
They got the same webinar as everyone else.

2) Do you have an Adoption Scoreboard?

3) Is psychological safety real or aspirational?

People know how AI mistakes will be handled and see leaders modeling learning.
People assume mistakes will be held against them, so they keep AI at arm’s length.

4) Are incentives aligned with changing how work is done?

People are recognized for redesigning workflows and sharing better ways to use AI.
People are only measured on legacy KPIs; AI is “extra credit” at best.
